MIGRATION AND OPERATIONAL CONTINUITY
Moving to cloud while protecting live operation
As platform owner and migration project manager, I organised the move from Oracle to GCP without leaving live operations unsupported. I split eight developers equally between maintenance and migration, with senior agreement to defer non-essential enhancements.

Existing annual BAU funding redirected to support delivery
My contribution
Automated copies of existing feeds enabled early development and comparison against live data and calculations. I agreed a reduced reporting scope with Retail leadership and incorporated the redesigned validation process. Delivery used the existing £300,000 annual BAU fund, with separate £50,000 PMO support.
What followed
I delivered the GCP data tables, calculation logic and validation process before leaving. My successor completed the agreed reports, cutover and legacy decommissioning using the handover plan.
